The proportions shift by category. The International Trade Centre’s garment costing guide uses a fabric 60% / trims 10% / cut-make-trim 30% cost sheet as its teaching baseline, and shows that even a basic T-shirt lands closer to 44% fabric / 11% trims / 46% CMT. Research from the CBI (the Netherlands’ trade promotion agency) puts a typical apparel FOB price at roughly 60% materials, 15% labour, 5% trims and 20% factory profit.

The important takeaway: fabric is always the biggest lever. Which means it is also the easiest place for a quote to quietly get cheaper.

Fabric Is 40–60% of the Number — and the Easiest Place to Hide a Discount

When two quotes for the same pajama style differ by a wide margin, the first thing to compare is the fabric specification behind each number. Five variables move the price:

1. Weight (GSM). For knitted sleepwear, grams per square meter is the single clearest cost signal. A 160 GSM single jersey uses meaningfully less yarn than a 220 GSM interlock — and quotes built on the lighter fabric will look cheaper while feeling thinner. If one quote states a GSM and the other doesn’t, that silence is information.

2. Yarn quality. Combed cotton costs more than carded. DTY polyester behaves differently from spun blends. A mill that substitutes a lower-grade yarn with the same composition percentage can hit the same “95/5” on the label with a completely different hand feel and pilling performance.

3. Dye class and color work. Stock-color fabric from a mill’s warehouse is the cheapest route. Custom dyeing adds lab dips, minimum dyelot quantities, and (for brands that care) more rounds of shade approval. All-over prints add screen or digital printing costs that scale with the number of colors and print area.

4. Consumption and wastage. Fabric cost is not a price per meter — it is consumption per garment multiplied by price, plus a wastage allowance. A factory with a better marker efficiency (less fabric wasted between pattern pieces) can quote the same fabric cheaper, honestly. A factory that quotes without stating consumption is asking you to trust a number you cannot check.

5. Fabric minimums. Custom-dyed fabric usually carries a mill minimum measured in hundreds of kilograms. If your order is small, a factory may quietly price in the cost of buying a full dyelot for half of it — or steer you to a stock fabric and hope you don’t notice the shade difference.

Order Volume: Why MOQ Moves Unit Price

Setup work — pattern making, marker plotting, machine changeovers, dyelots, screen setup — costs roughly the same whether you make 200 pieces or 20,000. Spreading that fixed cost over more units is the entire logic behind volume pricing.

So when a small brand gets a quote that feels high, it is often not padding — it is the honest arithmetic of a small order. And when one factory quotes dramatically lower at low volume, ask whether they amortized your setup costs, or whether they plan to make that money back somewhere you haven’t noticed yet.

Cut & Sew: Where Quality Hides in Plain Sight

CMT — cut, make, trim — is the labor line, typically 15–30% of FOB. Two factories can sew the same pajama set and spend very different amounts of time on it:

  • Stitch density. More stitches per inch cost more thread and more machine time, and hold up better after 30 washes. Budget construction runs lighter.
  • Seam types. Flatlock seams cost more than overlock. A three-thread overlock on a pajama seam is legal and common; a coverstitched or flatlocked finish looks and wears better.
  • Elastic quality. A woven-label waistband with good recovery costs more than a basic knit elastic that relaxes after a season. Buyers rarely spec elastic recovery in the tech pack; factories know this.
  • Number of operations. A keyhole pouch, bar-tacked stress points, piping, and matched plaid all add minutes of machine time per piece. Minutes multiply across thousands of units.

Decoration: The Line That Scales Strangely

Printing and embroidery do not scale linearly, which is why decoration is often where quotes diverge most on percentage terms:

  • Screen printing carries a setup cost per color — screens, films, and press setup. A one-color chest print is cheap per unit at volume; a six-color all-over placement can cost more than the garment.
  • Digital printing has no screens and no color count penalty, so it is economical for small runs and photorealistic prints — but the ink cost per unit stays flat, so it never gets cheap the way screen printing does at scale.
  • Embroidery is priced by stitch count. A small chest logo is a rounding error; a full-back design at 60,000 stitches is one of the most expensive decorations in apparel.
  • Heat transfer sits in between: no screens, moderate per-unit cost, and the right choice for size flags and care content.

If one quote includes digital all-over printing and another assumes a two-color screen print, they are not quoting the same garment.

Trims, Labels and Packaging: The 5–15% Nobody Specs

Elastic, drawcords, thread, woven labels, hang tags, polybags, cartons — usually 5–15% of FOB. This is where low quotes recover margin, because almost nobody writes trims into the tech pack at trim level. If your quotation does not state whether the waistband elastic is specified by supplier and recovery rating, the factory is choosing it for you. Sometimes that’s fine. Sometimes your bestseller comes back from customers because the elastic gave up in week six.

Retail-ready packing (individual boxes, tissue, printed inserts) can double the packaging line on its own. Make sure every quote includes the same packing assumption.

Testing, Compliance and Margin: What Buyers Forget Until It’s Expensive

Two lines that legitimate factories refuse to zero out:

Testing and compliance. Fabric test reports (composition, colorfastness, shrinkage), restricted-substance checks, and — for children’s sleepwear — market-specific safety requirements all cost real money. Factories that quote without any testing line are either absorbing it invisibly or skipping it. Ask which.

Margin. A factory quoting at 5% margin is a factory that will cut corners the first time cotton prices move. Sustainable factories price for survival. If a quote looks like it has no margin in it, the margin is hidden in a line you didn’t check — or it will appear later as a change request after your deposit.

How to Compare Two Quotes Apples-to-Apples

Before you rank three quotations by price, force them into the same shape:

  1. No GSM, no consumption. You are being quoted a vibe, not a garment.
  2. “All inclusive” with no breakdown. You cannot audit it, so you cannot compare it.
  3. No sampling step, or a lead time too good to be true. Rushed development is where specs quietly change.
  4. No testing line, no certificates. The costs exist whether or not they are priced — someone will pay them, and if not the factory, then you, at customs or at review time.
  5. A price with no MOQ. Every setup cost has to land somewhere. If the quote ignores your small quantity, ask how.

If Your Budget Is Fixed: Where to Cut Without Killing Quality

Value engineering is legitimate when it is deliberate. In order of preference:

  • Use a stock fabric color instead of custom dyeing — you lose shade exclusivity, keep the budget.
  • Simplify construction: fewer panels, standard overlock instead of flatlock on hidden seams, fewer piped edges.
  • Reduce decoration scope instead of fabric quality: one print placement instead of three.
  • Consolidate size runs or colorways to reach a better volume tier, then expand next season.
  • Book production slots early — factories price peak-season capacity into quotes too.

What not to cut: fabric weight below your product promise, elastic quality on waistbands, and testing for anything touching children.
